Lean Construction has been developing in France since the 2010s, mainly under the impetus of specialized consultants for the largest general contractors. Most of the expectations regarding work coordination and deadlines management are still in their infancy but a few interesting development paths are emerging.

The Last Planner® System is by far the main tool used to develop collaboration and the involvement of companies in project planning. At the same time, other technical tools and principles were developed in connection with this collaborative planning approach: Time-Location Diagrams and Rhythm Driven (Takt) planning.

Lean Construction Won’t Happen and Here’s Why


The concepts of lean have been applied to the design and construction of capital facilities for twenty years or more. I think it’s high time that we in the construction industry face the hard truth – lean is not going to happen in our lifetime – not really.

Yes, we have seen some innovative trends and techniques rolled out. There are many organizations that espouse and embrace the principles of lean – establishing Conditions of Satisfaction, utilizing Target Value Design, value stream mapping, the Last Planner Method, Choosing by Advantages, Building Information Modeling, and Integrated Project Delivery. But guess what? Despite our best efforts, with the deployment of these and other methods, and a landfill full of used sticky notes, we don’t really deliver projects at lower cost, faster or with higher quality. The question is “Why?” I believe there are, in no particular order of importance, at least ten major reasons why real Lean Construction isn’t happening:

Culture Matters in Design and Construction


In the choosing, developing and managing of design and construction teams, the collaborative project delivery approach consciously seeks out teams of individuals that embrace certain core beliefs. The first core belief is that the current system is dysfunctional and doesn’t work well, that it is replete with waste and redundancy and that therefore it can be redesigned to perform better. This is a gateway belief—people will be unwilling to accept changing the project delivery paradigm if they don’t believe something is wrong with it.

The second is that teams build projects, not individuals or individual companies. Despite contractual limitations, silo creating borders have to be crossed by individuals to develop and deliver a workable project.

Builders - We Can Do Better


Project Managers hate rework. Owners hate rework. I assumed that everyone involved with a project hated rework but if that were the case then why is there so much of it?

Does anyone like having to drive back to the grocery store after you get home and realize you forgot to buy the milk you needed? What happened? You had it on the list and you missed it; or you forgot to write it on the list; or you left the list at home; or you neglected to write a list; or you didn’t even check to see if you needed milk in the first place. Lots of possible reasons; all avoidable. Now you’re in the car heading back to the grocery store, either mad that you’re wasting time or resigned to the fact that “stuff happens”. I wonder how many gallons of gas are burned in our country each year just from people driving back to the store because they forgot something…

The Daily Huddle – COVID-19 Protocol


“Shelter in place” ordinances have been rolled out in towns and cities throughout the nation, but construction has been deemed “essential” in many places. I can’t think of a better word than this for the work we do. This means our industry can continue showing up each day and build resources for the people in our communities. Our work has significant purpose and value. It touches the lives of millions of people by maintaining our infrastructure and creating the facilities where people work, learn, celebrate, worship, and heal.

Field leaders in our industry have a lot to manage during the COVID-19 pandemic. There are the ever-evolving mitigation efforts to prevent the spread of the virus on our teams, and our efforts to ensure we’ve developed the best response protocols if a worker becomes sick. There are also challenges in phasing work to maintain social distancing requirements.

15 Steps to Create a Successful Training for Organizations


People always ask me: Paulo, what is the process that you follow to create training for Organizations? So, I decided to share with you the process I developed and that I’ve been using for more than 6 years. It has 15 steps.

1. What is the need? What is the need of the Organization in terms of training? Once you identify the needs of the Organization, (most of the time they come from the strategic planning for that organization see Hoshin Kanri), you need to assess the current situation of the group and where the organization expects them to be in the future and when. Once the gap is identified, the training will become the bridge to take the group to the future state.

Leverage This Period of Uncertainty by Working on Improving the Planning on Your Projects!


Sometime in college, many of us learned that it’s better to develop a good work plan so that project execution can happen smoothly. However, I have found some project teams struggle to find the time to work on project planning, especially if the project is mid-stream and there are multiple project challenges. This is especially the case for projects that “don’t have time to plan” - those are the projects that would likely benefit the most from planning (or even re-planning)!

As regulatory agencies and/or capital project leadership teams have started to temporarily suspend construction projects to help slow down the spread of Covid-19, let's transform this project risk/challenge/problem into an opportunity so project teams can leverage this challenging time. Project teams that are working from home can still meet virtually to develop new strategies or improve existing ones for production system design on their projects.

Upon Reflection


I’ve been thinking a lot about the act of reflection. Yes, I’ve been “reflecting upon reflection” (sorry - it was too easy).

When I was at Toyota Motor Manufacturing Kentucky a few weeks ago, our Toyota Production System coaches specifically mentioned how important it was to Toyota to take the time to review their progress on a regular basis. I’ll admit that the act of reflection has not been something that has come naturally to me.

5S - Building A Lean Culture in the Field


How can 5S benefit the construction industry? It improves productivity, quality, safety and schedule. It is a core lean method to bring Lean thinking to frontline workers in the field or shop. It is simple. It costs almost nothing. And you can start doing it today. 5S is a method to keep our workplace organized, clean, safe and efficient. It is called 5S because each word starts with “S".

Construction is Broken


The idea that construction is broken has been long recognised by governments. Since the 1930s the UK government alone has commissioned over 15 reports aimed at trying to improve the way work works in the construction sector. Some of the reports have been about specific issues and others have been more general. Murray & Langford’s book (2003) describes a dozen of them. The US and other governments have also commissioned reports.

No-one seems to be happy with the way construction works — yet, so far as I can make out, no-one has attempted to systematically catalogue the many ways in which the construction sector is broken. Members of the lean construction community have focussed on one or more of the ways as part of their research.

IPD Advice from Owners


During the Summer of 2013, we interviewed a group of owners who had completed IPD projects. Some owners had many IPD projects under their belts and others only one or two. But all were willing to share their experience and advice to help other owners. The transcripts were summarized in a white paper, still available on the Hanson Bridgett website, Integrated Project Delivery: The Owner’s Perspective. This information, with some updates, is also included in the upcoming book, Integrating Project Delivery, that will be released by Wiley on March 27, 2017. We suggest that anyone interested in the owner's path in IPD review either of these references.

So… What is a Big Room?


When you hear the term ‘Big Room’, what image does that conjure up? Are you thinking a large, open space where a big group of people can congregate? Within the realm of Lean Project Delivery, at the very basic level, you would be correct. The Big Room is a space where the project team can meet to bring the project design to life through Target Value Delivery and create a plan to deliver the project with the Last Planner System®.

However, the purpose of the Big Room goes well beyond that of being a meeting place. It is a place where teams are formed, expected behaviors are defined, and conditions of satisfaction are what drives collaborative decision making. It is a place where commitments are made and trust is built through the delivery of promises.

Reflecting on 4 Years with the Lean Construction Blog and Our Vision for the Future

This Fall marks the 4th year anniversary for the Lean Construction Blog. When we started the blog in 2015, we had one simple vision: “To take many of the wonderful lessons learned that we have experienced while being part of the LC community, attending conferences, reading research papers, etc. and make it more accessible to the rest of the world.” Our understanding is that most people do not have the luxury of attending an international conference. Most people want to understand LC in a simpler way than what is available at conferences and journals.

With this very simple vision, we engaged with industry and academic experts in the field of Lean Construction. In the last 4 years, we received more than 200 guest articles from 75 contributors. Over the course of this time, we received more than 502,000 page views from approximately 200,000 unique visitors worldwide.

A Deeper Meaning with Kaizen

Gemba Kaizen, Quality Circles, Kaizen Events, Rapid Process Improvement Workshops and Value Stream Mapping. These are all improvement tactics some organizations use to fix problems at the Gemba and remove waste from their Value Streams. Kaizen is used in many places as a change management system and it can be a great engine for organizational change over time.

Respect for People is Key to Lean-Driven Culture Change

Most of us know Lean, and the emphasis on removing waste to deliver higher value. What’s been largely missing in the translation of Lean from Japan to the US is the idea of respect for people as a foundation for that work. When Lean works best, it reflects the twin pillars of continuous improvement and respect for people.

Professor Yasuhiro Monden, in the 1983 publication “Toyota Production System,” wrote, “At Toyota, respect for humanity is a matter of allying human energy with meaningful, effective operations by abolishing wasteful operations. If a worker feels that his job is important and his work significant, his morale will be high; if he sees that his time is wasted on insignificant jobs, his morale will suffer as well as his work.”

Applying Choosing by Advantages Across the Design Process Spectrum

Decision-making in the design process is multi-dimensional, involving various stakeholders with diverse perspectives and interests. This results in the need to undertake multicriteria decision-analysis (MCDA). The process of MCDA fundamentally involves breaking the decision problem into elements, evaluating each element separately, and reintegrating the elements for a holistic perspective.

Choosing by advantages (CBA) is a form of MCDA in which decisions are characteristically based on comparing the advantages of alternatives [1]. CBA, as a lean decision system, creates a participative and transparent environment for collaborative and auditable decision-making. The CBA process involves seven systematic steps (Figure 1).

Highlighting 12 Papers from the IGLC 2019 Conference

The International Group For Lean Construction (IGLC) is an international conference started in 1993. The IGLC brings together an international community of researchers and industry practitioners each summer to advance the research and practical applications of Lean Design and Construction. This year’s event in Dublin Ireland had around 300 attendees from 38 different countries who presented 130 papers.

In this blog post, I want to highlight 12 papers from the conference. These papers are intended to give the readers of the Lean Construction Blog a good understanding of the major topics discussed in this year’s IGLC.

The Future of Lean: Four Disruptors of the Decade

In the early 20th century, management theories were devoted to the idea of “one best way” to perform tasks, designed by the manager and implemented by direct reports. Like many things that must change with the passage of time, management styles evolved.

Although manufacturing was one of the first sectors to actively seek out more waste reduction principles, the construction industry of today is being shaped by this same philosophy and continues to be revolutionized by the possibilities that Lean represents. The Business of Design – Lean for Design Service Providers

Why do Clients expectations fall short of design services providers fees and prescribed timeframes? That is, they feel they are not getting the value for services that they contracted for. Clients ask when will I be able to benefit from the work I asked for? How much will it cost me to get there? How and why might a Lean approach assist to add more value to all stakeholders in the design phase? The perceived lack of value by Clients is usually a result of incomplete and uncoordinated construction documents during construction and unrealistic estimation of design schedules and budgets. An Introduction to Target Value Delivery

Target Value Delivery (TVD) is “a management practice that drives the design [and construction] to deliver customer values within project constraints” (Ballard, 2009). It is an application of Taiichi Ohno’s practice of self-imposing necessity as a means for continuous improvement (Ballard, 2009). Using TVD, the design and construction is steered towards the target cost. A continuous and pro-active value engineering process is utilized during the design phase to quickly evaluate the cost implications of design options. Cost is a [one of many] constraint rather than an output of the design process.

The International Group for Lean Construction (IGLC), founded in 1993, makes up a network of professionals and researchers in architecture, engineering, and construction (AEC) who feel that the practice, education, and research of AEC have to be radically renewed in order to respond to the challenges ahead. The IGLC is an integrated international network and community of researchers in practice and academia that has collected a specific repository of research from the members of the community and their associates.

Introduction to Takt Time Production Planning

Takt planning has come into its own in the last few years. Takt is German word (Taktzeit Cycle) for establishing the “beat” or rhythm of a process. Companies including BMW, Sutter Health, and others have reported very positive results of implementing Takt planning. A Takt helps balance the production rates across an assembly line to ensure continuous and even flow of work. This process minimizes downtime and eliminates unnecessary work in progress (WIP).

Before I retired from Intel Corporation, I was often asked what data we used to select our contracting methodology or our project delivery approach. Like many large companies, too often we used a poor recent project as a reason to try yet another approach versus having a set of objective data from which to draw upon.

Integrate or Disintegrate

"Integrate or disintegrate" was a statement I made while facilitating a multi-day kickoff meeting for a mission critical project. Why Lean? Why Now?

Lean project delivery has entered the mainstream of construction, yet Lean adoption lags among design professionals. I always start the training of new Lean Practitioners with a general warning. They risk to be constantly frustrated after being trained as Lean Practitioners. If they do not think they can handle it they should leave the training immediately. However, especially in a design phase with several participants who are located far away from each other, analog systems can be uneconomical. This was the biggest challenge during the implementation of a Lean Project Delivery System for the design phase of a residential home with about 800 apartments. The design team consisted of four organizations, two located in Germany, one in Austria, and another in Poland. Due to a tight budget, co-location was not an option.

Takt time planning - When the train falls off the tracks

Takt time planning is a great tool for aligning crews and creating flow on site. However, it’s still just a plan and it will inevitably fail at some point. One of the reasons for using takt time is not only to create flow, but also help pinpoint where the bottleneck is on site. Lean from the Bottom Up – A Grass Roots Journey

I try to apply “lean thinking” into all aspects of life, not just to work and certainly not just to construction projects (if you ever meet me in person, ask me to tell you how I manage my family’s weekly grocery list). The History of the Development of the Last Planner® System

An Introduction to Conventional Visual Management

Design can involve a large number of participants and decisions makers, trade-offs between multiple competing design criteria with inadequate information, and intense budget and schedule constraints.

Why Decision-making Methods Matter

Have you ever thought about which method you use for making decisions? Probably not, but you probably have asked yourself whether or not you made a good decision. Well, the two questions are related. We can never be 100% sure we have made a good decision, but we can make sure that we follow a good decision-making method and do the best with the available information.
